Story Validate

story-validate

Load after /audit has completed to verify spec compliance, execute acceptance tests, run runtime LARP, declare a readiness state (NO-SHIP/IMPL-GREEN/UX-RC/COMMERCIAL-RC/SHIP-RC/SHIP), and produce validation-report.md. Required before story-retrospective. Use when user says 'is this done?', 'valid...

$ARGUMENTS

⚠️ Step 0: Read v7 Template First

Before any other action — read this template now:

.speck/templates/story/validation-report-template.md

The v7 template centers on readiness state declaration. Validation does NOT produce PASS/FAIL — it produces one of:

  • NO-SHIP — blockers remain
  • IMPL-GREEN — tests/lint/types pass
  • UX-RC — primary flows pass in target runtime with LARP evidence
  • COMMERCIAL-RC — billing/entitlements/legal pass (paid products)
  • SHIP-RC — all gates pass against launch build
  • SHIP — post-deploy proof complete

Checkpoint: After reading, note the v7 frontmatter fields (readiness_state_claimed, readiness_state_verified, build_sha, build_artifact, audit_report, larp_evidence).

🚦 Pre-Validate Gates (v7 — Mandatory)

Before doing ANY validation work, verify:

  1. /audit was run for this story and produced audit-report.md (in story dir)

    • If missing: STOP. Tell user "Run /audit first — story-validate requires the audit report as input."
    • If audit-report.md shows P0 findings: STOP. Tell user "P0 findings in audit-report.md must be fixed before validation."
  2. Check Project Archetype & UI Presence:

    • Read .speck/project.json → project_archetype (and play_level).
    • If project_archetype is infra_service or backend_api, or if the story is backend-only / non-UI: Bypass /larp requirement. Proceed directly.
    • For all UI-facing stories (archetypes consumer_product, b2b_saas, internal_tool with active UI components): /larp MUST have been run producing larp-recordings/<sha>-<persona>-findings.md
      • If missing: STOP. Tell user "Run /larp [persona] first — UI story validation requires LARP evidence per evidence-contract.md."
      • If LARP findings show FAIL: lower the maximum claimable state.
  3. evidence-contract.md exists at the project root

    • If missing: STOP. Tell user "Run /project-evidence-contract first — validation needs the gate criteria definition."
  4. The user (or skill caller) has declared a claimed readiness state

    • Default: claim the highest state where evidence supports (e.g. IMPL-GREEN or OPERATIONAL-RC for infra/backend; SHIP-RC / SHIP for release candidates).
    • User can pass --claim IMPL-GREEN / --claim UX-RC / --claim API-RC / --claim OPERATIONAL-RC / etc.

If any pre-gate fails: refuse to proceed. Surface what's missing.

🎯 v7 Validation Algorithm

  1. Read audit-report.md — if any P0, mark as BLOCKED for the claimed state
  2. Read evidence-contract.md gate criteria for the claimed state
  3. For each gate criterion at the claimed state and ALL LOWER states:
    • Find the supporting evidence (test output, LARP findings, lint output, build log)
    • Mark ✅ / ⚠️ / ❌
  4. Evaluate verifiability tiers (agent-LARP vs. device-walk):
    • Check if any acceptance scenario or evidence requirement in the spec is marked device-walk (or always-manual).
    • If device-walk criteria exist, the AI agent CANNOT autonomously verify them; they must be marked as ⚠️ Manual or ❌ Ungrounded in the report unless a valid human attestation file exists at larp-recordings/<sha>-human-attestation.md.
    • If device-walk criteria are present and larp-recordings/<sha>-human-attestation.md is missing, the AI agent MUST cap the verified state at UX-RC (agent-verified) and refuse to claim SHIP-RC or higher, detailing that the story is "Awaiting human device walk" to complete SHIP-RC+. 4b. Evaluate Keystone dependencies:
    • Identify any founder-provisioned secrets/keys declared in evidence-contract.md or spec.md.
    • If a Keystone dependency is absent, verify that the test output or CI log includes an explicit skip-with-reason message (not silent).
    • If an active Keystone is missing but skip-with-reason logs are recorded, do NOT fail the validation run; instead, mark the gate as ⚠️ Skipped (Awaiting Keystone) and cap the maximum claimable state at UX-RC (allowing the story to pass green for IMPL-GREEN and UX-RC). 4c. Verify Deferrals / What this validation did NOT verify section:
    • Ensure the report explicitly populates ## 🔬 What this validation did NOT verify / Deferrals. If left blank or containing boilerplate, fail the validation.
  5. If any required-at-claimed-state gate is ❌ (including missing human attestation or missing Keystones for SHIP-RC+): lower the verified state to the highest state where all gates pass
  6. Run the banned-phrase self-check on the report's own language before publishing
  7. Apply SHA stamp to the report
  8. Before claiming SHIP-RC or SHIP: run bash .speck/scripts/validation/validate-readme.sh --strict and bash .speck/scripts/profile-drift-check.sh. Block SHIP-RC+ if any PROFILE_DRIFT.P1 finding.
  9. UI stories touching PROFILE surfaces (landing, marketing, package.json): run regenerate-project-readme.sh --check before UX-RC+ claim.
  10. Trigger /project-state regeneration

The legacy v6 validation algorithm follows below (use it for tests/lint/quality details, but the verdict MUST be a readiness state, not PASS/FAIL).

Goal: Comprehensively validate that the implementation fulfills the specification, meets non-functional requirements, adheres to constitutional principles, AND is verified at the claimed readiness state per evidence-contract.md.

Subagent Parallelization

This command benefits from parallel speck-auditor execution for independent validation aspects:

├── [Parallel] speck-auditor: "Check all FR-XXX requirements are implemented with tests"
├── [Parallel] speck-auditor: "Run test suite and verify all tests pass"
├── [Parallel] speck-auditor: "Validate performance against spec targets"
├── [Parallel] speck-auditor: "Verify constitution principle compliance"
├── [Parallel] speck-auditor: "Check Cursor rules compliance for changed files"
├── [Parallel] speck-auditor: "Run linters and type checks"
├── [Parallel] speck-auditor: "Code review for security and maintainability"
├── [Parallel] speck-auditor: "Check documentation completeness"
└── [Wait] → Synthesize into validation-report.md

Each auditor returns: PASS | FAIL | PARTIAL with evidence

Speedup: 6-8x compared to sequential validation.

Execution steps

  1. Locate the active story directory (STORY_DIR):

    • Preferred: user is already in the story directory (or a subfolder like contracts/)
    • Determine STORY_DIR by walking up from current directory until you find spec.md
    • If no spec.md found: instruct user to cd into the story directory or run /speck to route
    • Require:
      • {STORY_DIR}/spec.md
      • {STORY_DIR}/plan.md
      • {STORY_DIR}/tasks.md
    • If any missing: ERROR "Run /story-specify, /story-plan, and /story-tasks first"
  2. Load artifacts and extract validation criteria:

    • spec.md: Functional requirements (FR-XXX), acceptance scenarios, user stories, non-functional requirements, performance targets, key entities
    • plan.md: Technical context, constitution check gates, complexity tracking, project structure
    • tasks.md: All task IDs and their completion status
    • Constitution chain (if exists): Project-specific principles and quality gates
      • Project: specs/projects/<PROJECT_ID>/constitution.md (optional)
      • Epic: {EPIC_DIR}/constitution.md (optional)
    • quickstart.md (if exists): Integration test scenarios
    • contracts/ (if exists): API specifications to verify
    • ui-spec.md (if exists): UI component specifications and Testing Checklist

Load Visual Testing Configuration (for UI stories):

    • Navigate to project root: specs/projects/<PROJECT_ID>/
    • Read project.md frontmatter for _active_recipe: field
    • If recipe found, load .speck/recipes/[recipe-name]/recipe.yaml
    • Extract visual_testing: section:
      visual_testing:
        platform: [web|mobile-flutter|mobile-rn|desktop-electron|desktop-tauri|extension|api|cli]
       strategy: [browser-mcp|golden-tests|maestro|playwright|playwright-electron|webdriverio|puppeteer|none]
       # Varies by platform (see `.cursor/skills/` e.g. visual-testing-web, visual-testing-mobile-flutter), e.g.:
       # - web: "visual-testing/web-visual-testing.md"
       # - mobile-flutter: "visual-testing/mobile-flutter-visual-testing.md"
       # - mobile-rn: "visual-testing/mobile-react-native-visual-testing.md"
       pattern_file: "visual-testing/web-visual-testing.md"
        breakpoints: {...}
        devices: {...}
        tools: {...}
        agent_commands: {...}

    • Load platform skill: .cursor/skills/visual-testing-web/SKILL.md (or visual-testing-mobile-flutter, etc. per pattern_file)
    • Store visual config for use in step 10.5
    • If platform: api or platform: cli: Skip visual validation (no UI)
  3. Task completion verification:

    • Parse tasks.md for all task checkboxes
    • Report completion percentage (e.g., "28/32 tasks complete (87.5%)")
    • If any tasks incomplete: WARN with list of incomplete task IDs
    • User can override with --allow-incomplete flag if iterating
  4. Functional requirements traceability:

    • For each FR-XXX in spec.md, determine verification method:
      • If contract test exists → check test passes
      • If integration test exists → check test passes
      • If mentioned in quickstart.md → mark for scenario execution
      • If no test coverage → FLAG as "Untested requirement"
    • Generate requirements traceability matrix (RTM)
    • Cite discharged PRM rows (promise conservation): open the epic's traceability-matrix.md and find the PRM-NNN rows whose Discharge column names THIS story (e.g. S0NN / AC-x). For each, confirm the acceptance criterion actually passed with evidence in this validation, then record the PRM-id + the evidence that discharges it in the report's ## 📋 Spec Coverage (Requirements Traceability) section (e.g. "Discharges PRM-014, PRM-021 — see LARP step 3 + axe JSON"). If an assigned PRM row's AC did NOT pass, the row stays mapped (not discharged) and the story cannot claim it. Do not silently drop an assigned promise.
  5. Execute quickstart scenarios (if quickstart.md exists):

    • Parse quickstart.md for step-by-step test scenarios
    • Attempt to execute each scenario programmatically:
      • API scenarios: send HTTP requests, validate responses
      • CLI scenarios: execute commands, validate output
      • Integration scenarios: run test files, capture results
    • For manual scenarios: provide checklist for user validation
    • Capture pass/fail status for each scenario
  6. Run test suite validation:

    • Detect project type and test commands from plan.md:
      • Python: pytest (or as specified in Technical Context)
      • JavaScript/TypeScript: npm test or npm run test:ci
      • Rust: cargo test
      • Go: go test ./...
      • (Add others based on Language/Version in plan.md)
    • Run tests and capture output
    • Parse test results: total, passed, failed, skipped
    • If any failures: HALT with detailed error report (unless --force flag)
  7. Performance validation (if targets specified in spec.md):

    • Extract performance targets from spec.md Non-Functional Requirements
    • Look for performance test files (tests/performance/, tests/load/, etc.)
    • Run performance tests and compare against targets
    • Report: Target vs Actual for each metric
    • Flag any violations as PERFORMANCE_GAP
  8. Constitution compliance verification:

    • Re-evaluate Constitution Check section from plan.md against actual code
    • For each principle gate:
      • Verify claimed compliance is implemented (e.g., if "feature flags" claimed, check they exist)
      • Check Complexity Tracking justifications are valid
      • Scan codebase for anti-patterns (if constitution defines them)
    • If violations found that weren't in Complexity Tracking: FLAG as "Undocumented deviation"
  9. Cursor rules compliance check:

    • Check if .cursor/rules/ directory exists
    • If exists, scan for all *.mdc or *.md rule files
    • For each rule file found:
      • Read the rule to understand its trigger conditions and requirements
      • Determine if rule applies to this story based on:
        • File types changed (e.g., .tsx files → frontend rules apply)
        • Feature areas mentioned in spec.md (e.g., "migration" → migration rules apply)
        • Technologies used in plan.md (e.g., "React" → React rules apply)
      • If rule applies, validate implementation against rule requirements:
        • Check for required patterns mentioned in rule
        • Check for prohibited patterns mentioned in rule
        • Verify best practices described in rule are followed
      • Document compliance status for each applicable rule
    • Generate rules compliance section:
      ## Cursor Rules Compliance

Rules Evaluated: [X total, Y applicable to this story]

      | Rule | Applicability | Status | Findings |
      |------|---------------|--------|----------|
      | design-system-enforcement.mdc | ✅ Applies (frontend files changed) | ✅ PASS | All components use design system |
      | migrations-safety.mdc | ❌ Not applicable (no migrations) | N/A | - |
      | testing.mdc | ✅ Applies (all stories) | ⚠️ WARN | 2 tests marked .skip() |

    • If no .cursor/rules/ directory: Note "No project-specific rules found"
    • If any rule violations found: Include detailed explanation and remediation steps
  10. Code quality gates (run from repository root):

  • Linting: Run linters specified in plan.md
    • Python: flake8, mypy, black --check
    • JavaScript/TypeScript: eslint, prettier --check
    • Rust: cargo clippy
    • Go: golangci-lint
  • Type checking (if applicable):
    • TypeScript: tsc --noEmit
    • Python: mypy
  • Security scanning (optional, if tools available):
    • Python: bandit, safety
    • JavaScript: npm audit
  • Capture all violations and warnings

10.5. Visual/UX Validation (if ui-spec.md exists OR story has UI components):

SKIP if: visual_testing.platform is api or cli (loaded in step 2)

Use Recipe Configuration (loaded in step 2):

Platform: {visual_testing.platform}
Strategy: {visual_testing.strategy}
Pattern: .cursor/skills/{skill_from_pattern_file}/SKILL.md (e.g. visual-testing-web for web)
Breakpoints: {visual_testing.breakpoints}
Devices: {visual_testing.devices}
Agent Commands: {visual_testing.agent_commands}

Reference: Load .cursor/skills/visual-testing-web/SKILL.md (or visual-testing-mobile-flutter, etc. per platform) for platform-specific guidance.

Load Design Specifications:

  • specs/projects/[PROJECT_ID]/design-system.md → tokens, breakpoints
  • specs/projects/[PROJECT_ID]/ux-strategy.md → voice/tone, accessibility
  • {STORY_DIR}/ui-spec.md → component specs, Testing Checklist
  • {EPIC_DIR}/wireframes.md → layouts (if exists)

Define Visual Test Scope (fast loop):

  • From git diff --name-only + ui-spec/wireframes, list the 1–3 screens/components most impacted
  • For each, capture: default + loading + empty + error (as applicable)
  • Capture at least one interaction state (hover/focus/pressed) if specified in ui-spec.md

LOCAL-FIRST MULTI-MODAL VISUAL REVIEW (CRITICAL FOR AGENTS):

  • If screenshots are captured in larp-recordings/*.png, and you are a multi-modal AI agent, you MUST use the Read tool on these image files to visually inspect the actual rendered UI.
  • Do NOT just look at the HTML/CSS code; analyze the real visual rendering for typography hierarchy, active negative space, layout consistency, and brand alignment.
  • Use these visual readings to assign the Aesthetic Grade and First-Time Comprehension rating based on actual visual evidence, citing the specific screenshot path you read.

Execute Platform Pattern (recipe-driven):

  • Load .cursor/skills/visual-testing-web/SKILL.md (or platform-specific skill) and follow it
  • Use visual_testing.agent_commands as the source of truth for what to run (Playwright/Maestro/goldens/WebdriverIO/etc.)
  • Use visual_testing.breakpoints / visual_testing.devices / visual_testing.window_sizes to drive capture

Speed Defaults (only expand if something looks off):

  • Web: start with mobile + desktop; add tablet/wide only if responsive behavior is in scope
  • Mobile: start with one iOS + one Android; add tablet/dark-mode only if specified
  • Desktop: start with normal window size; add small/large + dark-mode only if specified
  • Extension: start with popup standard; add compact/wide only if specified

If automation is unavailable:

  • Generate a manual checklist from the platform pattern + ui-spec checklist and mark items as MANUAL in the report

Design Token Compliance Check (ALL platforms):

  • Grep changed files for hardcoded values:
    • Hex colors: #[0-9A-Fa-f]{6}
    • Pixel values: raw px instead of tokens
  • Compare against design-system.md tokens
  • Report: "[X/Y] properties use design tokens ([Z]%)"

Voice/Tone Compliance (load ux-strategy.md):

  • Check UI copy (error messages, button labels, empty states)
  • Compare against voice attributes in ux-strategy.md
  • Flag generic/technical copy that doesn't match voice

ui-spec.md Testing Checklist (if exists):

  • Load Testing Checklist section from ui-spec.md
  • Check off each item during validation
  • Unchecked items become validation issues

Aesthetic Quality Gate (REQUIRED for all UI stories):

Beyond token compliance — judge the DESIGN QUALITY of the implementation:

Load from design-system.md:

  • Design Philosophy (core principle, emotional keywords, anti-patterns)
  • Bold Choices (Non-Negotiable) (the personality-defining rules)
  • What Success Looks Like (the feel test)

Evaluate each screen/component against:

DimensionQuestionRating
Design PhilosophyDoes the UI express the project's core design principle?✅/⚠️/❌
Bold ChoicesAre ALL non-negotiable design rules honored? (Check each)✅/⚠️/❌
Feel TestWould this pass the "What Success Looks Like" description?✅/⚠️/❌
Visual PersonalityIs this intentionally designed or generic/boilerplate?✅/⚠️/❌
Typography HierarchyIs it dramatic/intentional or flat/boring?✅/⚠️/❌
Negative SpaceActive and deliberate or cramped/random?✅/⚠️/❌
Interactive StatesDo hover/focus/active feel designed or browser-default?✅/⚠️/❌
MotionMatches the motion philosophy or random/jarring/missing?✅/⚠️/❌
Texture & DepthDoes the UI have surface quality or is it flat/lifeless?✅/⚠️/❌
Component CharacterDo buttons/cards/inputs have personality or feel generic?✅/⚠️/❌

First-Time User Comprehension Rubric (REQUIRED for all UI stories):

Evaluate whether a first-time user can instantly understand and navigate this view:

  1. What am I seeing? (Understand screen context within 2 seconds of landing)
  2. Why does it matter? (Value matches user's active JTBD)
  3. What do I do next? (Primary continuation action is obvious with zero hunting)
DimensionQuestionRatingEvidential Rationale
ClutterIs the screen free of technical jargon, system details, or redundant elements?✅/⚠️/❌
Visual DominanceIs there a single, clear visual focal point on landing?✅/⚠️/❌
Direct Value SignalDoes the screen display a concrete, immediate signal of value?✅/⚠️/❌
Obvious HandoffIs the primary call to action (or continuation path) clear and distinct?✅/⚠️/❌

If any First-Time Comprehension dimension is ❌: First-Time Comprehension is FAIL.

Aesthetic Grade:

  • BEAUTIFUL — Exceeds design system expectations, passes first-time comprehension with flying colors, feels polished and intentional.
  • ACCEPTABLE — Honors design system, comprehension is clear, no major aesthetic issues.
  • NEEDS_WORK — Functionally correct, but aesthetically weak OR fails First-Time Comprehension in specific areas.
  • UGLY — Generic, boilerplate, violates design personality, or first-time comprehension is completely blocked.

If NEEDS_WORK or UGLY: Flag as validation issue and CAP maximum verified state at IMPL-GREEN (refuse to grant UX-RC or higher):

  • Specific dimensions that failed (from tables above)
  • Concrete improvement suggestions (not vague "make it better")
  • Reference to the Bold Choices, Design Philosophy, or Comprehension rules being violated
  • This MUST be treated as a validation failure — functionally correct is NOT done.

Evaluative Change Explanation (If applicable): If this evaluation changes a previous rating, state, or recommendation, you MUST include an explicit section detailing exactly what changed, what has been updated in code or specifications, and the logical reasons for the new verdict.

Store Screenshots:

  • Create {STORY_DIR}/screenshots/ directory
  • Save screenshots with convention: {screen}-{breakpoint|state|device}.png

Generate Visual Validation Section:

  • Include in validation-report.md:
    • Screenshot gallery with annotations
    • Design token compliance percentage
    • Aesthetic Quality Grade with dimension-by-dimension ratings
    • Bold Choices compliance (each rule checked individually)
    • Accessibility audit results
    • Voice/tone compliance notes
    • ui-spec.md checklist status

FEEDBACK LOOP (Critical for methodology improvement):

  • If design token violations found → Flag for design-system.md update
  • If voice/tone issues found → Flag for ux-strategy.md update
  • If new UI patterns discovered → Flag for design-system.md addition
  • If accessibility issues found → Add to story-retro.md as GOTCHA
  • If visual test command failed → Document in commit as GOTCHA tag

10.7. User Reachability Check (REQUIRED for stories with any UI):

This prevents the "feature exists but nobody can use it" problem.

SKIP ONLY if: story is pure backend, API-only, CLI-only, migration, or infrastructure.

CheckQuestionHow to VerifyFAIL if
DiscoverabilityCan a user find this feature from navigation?Trace the path from app entry/home to this featureNo navigation path exists to the feature
AuthCan a user authenticate to reach this?Check if real auth flow (login page, session) existsFeature requires dev-mode headers, hardcoded tokens, or UUIDs
ScaffoldingAre dev shortcuts still in the UI?Inspect inputs, forms, API callsUUID text fields, debug headers, x-user-id inputs remain
End-to-endCan a user complete this workflow?Attempt the user story from spec.md as a real userWorkflow requires developer knowledge to operate
FeedbackDoes every action have user feedback?Check success/error/loading statesSilent failures, missing confirmations, no loading states

Generate User Reachability Section in validation-report.md:

## User Reachability

| Check | Status | Evidence |
|-------|--------|----------|
| Navigation path exists | ✅/❌ | [How user reaches this feature] |
| Real auth (no dev shortcuts) | ✅/❌ | [Auth method used] |
| No scaffolding in UI | ✅/❌ | [Any dev-mode elements found] |
| User can complete workflow | ✅/❌ | [End-to-end result] |
| Action feedback present | ✅/❌ | [Loading/success/error states] |

**Reachability**: [REACHABLE / PARTIAL / UNREACHABLE]

If UNREACHABLE: Validation is FAIL — the feature works but users can't use it. If PARTIAL: Validation is CONDITIONAL_PASS — list what's missing.

  1. Code audit (manual, REQUIRED — "meets requirements" is not enough):
  • Identify the change surface:
    • List changed files (prefer: git diff --name-only and git diff for the story’s branch)
    • Identify entrypoints touched: API routes, background jobs, UI pages/routes, migrations, cron, etc.
    • For critical code paths: find 1–3 call sites and trace end-to-end flow
  • Audit checklist (record concrete findings + file references):
    • Correctness & edge cases:
      • Untrusted inputs validated/sanitized? Boundaries handled (null/empty/invalid)?
      • Error handling: failure paths are explicit and safe (no silent partial writes)
      • Time: timezones, clock skew, ordering, idempotency, retries, timeouts
      • Concurrency: race conditions, transactions, locking, background task reentrancy
    • Maintainability:
      • Clear naming, small functions, single-responsibility boundaries
      • Avoids unnecessary abstractions (Simplicity-First). Complexity justified in plan.md
      • No duplicated logic that should be extracted (or extraction justified)
      • No “mystery meat” config/magic values; TODO/FIXME/HACK clearly tracked or removed
    • Security & privacy:
      • AuthN/AuthZ checks correct and consistent (no missing permission gates)
      • No secrets/keys/PII in logs, errors, or client responses
      • Injection risks addressed (SQL/NoSQL/command/template), unsafe deserialization avoided
      • Rate limits / abuse considerations noted for public endpoints (if applicable)
    • Performance:
      • Avoids N+1 queries, unbounded loops, unpaged lists, large payloads
      • Hot paths are reasonably efficient; perf targets in spec.md are plausibly met
    • Operability / observability:
      • Logs/errors are actionable; failures have context (request IDs, user IDs where safe)
      • Metrics/tracing hooks added when warranted by plan/context
    • Frontend UX/a11y (if applicable):
      • Uses existing design system; no arbitrary styling
      • Loading/error/empty states exist; keyboard navigation & ARIA are reasonable
    • Test quality:
      • Tests cover critical success + failure cases; assertions are meaningful
      • Avoids flakiness (timing, randomness), avoids over-mocking core behavior
  • Determine audit outcome (this feeds overall validation status):
    • FAIL if any high-severity issue exists (security vulnerability, data-loss risk, broken authz, major unhandled edge case, pathological perf risk, missing critical tests)
    • CONDITIONAL_PASS if implementation works but needs cleanup/refactor/docs/tests before merge (list required follow-ups)
    • PASS if maintainable, safe, and consistent with plan/constitution
  1. Documentation completeness check:

    • If new entities in data-model.md: Check models have docstrings/comments
    • If new API endpoints in contracts/: Check OpenAPI/GraphQL schema exists
    • If new CLI commands: Check --help text exists
    • If breaking changes: Check migration guide exists
    • Agent context files updated: Verify recent changes include this feature
  2. Generate validation report in {STORY_DIR}/validation-report.md:

CRITICAL: Load and follow the template exactly:

.speck/templates/story/validation-report-template.md

The template is self-documenting - follow all sections and guidelines within it.

  1. Project Truth Update Prompt (if PASS):

After successful validation, prompt user to update project-level docs:

    ✅ Validation PASSED!

Before completing this story, consider updating project-level truth:

Project-level docs that MAY need updates based on this story:
    - [ ] `project.md` → If scope/vision expanded
    - [ ] `PRD.md` → If new features delivered or requirements changed
    - [ ] `architecture.md` → If new patterns introduced
    - [ ] `context.md` → If new constraints discovered
    - [ ] `design-system.md` → If new UI patterns added
    - [ ] `ux-strategy.md` → If UX principles validated/changed

    To update:
    1. Review validation-report.md for actual changes
    2. Update relevant project docs with "(Added in Story [ID])"
    3. Commit updates with "docs: update project truth after [story-id]"

    Skip with: --skip-truth-update

    Include in validation-report.md:

    ## Project Truth Update Checklist

**Note**: Project-level docs are the source of truth for "what exists now".
Stories are proposals; after validation, project docs must reflect new reality.

  2. Report completion to user:

    • Path to validation-report.md
    • Overall status (PASS / CONDITIONAL_PASS / FAIL)
    • If FAIL: List top 3 blockers to fix
    • If PASS: Suggest "Ready for PR - see validation-report.md for details"
    • If PASS: Remind about project truth updates
    • Command to re-run: /story-validate (after fixes)

Behavior rules:

  • NEVER skip test execution - if tests fail, validation fails (unless --force)
  • NEVER mark requirements as "verified" without evidence (test or scenario)
  • If quickstart.md missing, WARN but continue (use test suite as primary validation)
  • Performance validation is optional (only if targets specified in spec.md)
  • Constitution check MUST run - it's non-negotiable for Speck workflow
  • Code audit MUST run - if audit finds high-severity issues, validation MUST be FAIL even if requirements/tests pass
  • Include timestamps in validation report for audit trail
  • Allow flags: --allow-incomplete, --force, --skip-perf, --skip-quickstart

Error handling:

  • If test suite fails: Capture errors, include in report, mark as FAIL
  • If performance tests not found but targets exist: WARN, skip performance section
  • If quickstart.md malformed: WARN, mark scenarios as "Unable to parse"
  • If linting fails: Include in report; treat as CONDITIONAL_PASS unless it indicates correctness/safety (then FAIL)

Cross-Host Portability & Compatibility

This process skill is fully supported across all primary AI runtimes (Claude, Cursor, Codex) with identical evidence requirements.

Fallbacks & Adaptations

  • Subagents: Spawning subagents (speck-auditor / speck-scanner) is a Claude-only feature. If running on Cursor or Codex, execute the checklist sequentially in your main context.
  • Hook-based Gates: If your host doesn't support pre-edit blocks or stop gates, rely on manual /story-validate executions and local validators (.speck/scripts/validation/) run with --strict.
