Workflow

Clarify business model

收入模式：订阅/交易抽成/服务费/广告/混合。
价值计量单位：按座席/按用量/按项目/按交易额。
关键成本项：人力、云资源/模型、渠道、履约、客服。

Define metric definitions (avoid ambiguity)

ARR/MRR：计费口径、税前税后、退款处理。
Churn：Logo churn vs Revenue churn；月/年口径。
Retention：cohort 留存，按人群/渠道/版本分层。
CAC：是否含人力、渠道返点、销售周期分摊。
LTV：基于毛利与留存假设；给出敏感性区间。

Build a simple financial model

Revenue: 新增客户 × 转化率 × 客单价 × 留存。
Costs: 固定成本（人力/办公）+ 变动成本（云/模型/履约/渠道）。
Gross margin and payback: 每个版本/渠道的单位经济。

Scenario & sensitivity

Base / optimistic / conservative 3档。
对关键假设做敏感性：转化率、留存、CAC、推理成本、价格。

Decision support

用“边际贡献”比较方案：增长投入 vs 成本优化 vs 产品能力。
明确 guardrails：现金安全线、毛利底线、合规与风险成本。
