The True Cost of Hosted Dialers vs Self-Hosted VICIdial (With Real Numbers)

Every call center manager has heard the pitch. "Switch to our hosted platform --- no servers to manage, no sysadmins to hire, just log in and start dialing." It sounds clean. It sounds modern. And for some operations, it genuinely makes sense. But for most outbound call centers running 30 or more seats, the "simplicity" of hosted dialers comes at a price that gets buried in add-on fees, per-minute telecom charges, multi-year contracts, and auto-renewal traps that make cable companies look transparent. Overview

This article puts real numbers on the table. We researched published pricing, verified against third-party sources, and built total cost models for nine hosted platforms and self-hosted VICIdial at multiple scales. No sales pitch --- just math.

The Lie That Hosted Is "Easier"

Hosted platforms sell two things: features and simplicity. The feature comparison is real and worth having (we have written separate articles on VICIdial vs Five9, vs Convoso, and vs Genesys). The simplicity argument, though, deserves scrutiny.

Yes, hosted means someone else manages the infrastructure. You don't provision servers. You don't patch Asterisk. You don't tune MariaDB. That is a real benefit, and it has real value.

But "simple" does not mean "cheap," and it does not mean "hassle-free."

Here is what hosted platform customers actually deal with:

• Opaque pricing. Convoso, NICE, and Genesys do not publish their real per-seat costs. You have to talk to sales, get a quote, and negotiate --- all before you know if the platform fits your budget.
• Per-minute telecom stacking. Most platforms charge seat licenses plus per-minute voice fees plus SMS fees plus carrier surcharges. The published seat price is the starting line, not the finish.
• Feature gatekeeping. Workforce management, quality management, advanced analytics, AI transcription --- all locked behind higher tiers or sold as per-seat add-ons. Five9's WFM is only available on the Optimum tier ($200+/seat). Genesys charges 55% more for CX 4 vs CX 3.
• Contract lock-in. Five9 requires a 36-month contract that auto-renews for the same term length unless you email their billing team 30 days before renewal. Miss that window and you are locked for another three years.
• Data hostage risk. Most platforms make it difficult to export call recordings, customer data, and campaign configurations. Migrating away requires significant effort and potential data loss.

Self-hosted VICIdial has its own costs --- and we will be honest about every one of them. But you should walk into the hosted vs self-hosted decision with clear eyes about what "managed simplicity" actually costs.

What Hosted Dialers Actually Charge: Platform by Platform

We researched nine platforms that compete in the outbound call center space. Here is what they charge for a 50-seat operation --- including the fees they don't put on the pricing page.

Five9 --- The Enterprise Default

Five9 is the name that comes up in every RFP. Their published pricing starts at $119/seat for Core voice-only, but internal estimates put the actual tier most call centers need at $159/seat.

The fine print:

• 50-seat minimum on all plans
• 36-month contract required
• Auto-renews for the same term unless you email [email protected] 30 days before renewal
• Salesforce integration reportedly costs $13,000+
• WFM and QM only included in Optimum ($200+) and Ultimate ($229-299) tiers
• Each plan includes 3,000 AI minutes per seat; overages billed per-minute
• G2 reviewers consistently flag "nickel-and-diming via add-ons"

Convoso --- Outbound Specialist, Opaque Pricing

Convoso is built for outbound and does it well. But their pricing model is aggressively opaque: custom quotes only, with per-agent and per-minute billing on top.

The fine print:

• Starting price estimated at ~$90/seat/month (Capterra data --- not published by Convoso)
• Per-minute telecom charges of $0.02-$0.10/min stacked on seat fees
• "Adding desired features becomes too expensive due to per-agent pricing" --- G2 reviewer
• Annual contracts typical for volume discounts
• At 50 seats doing 330K outbound minutes, telecom alone runs $6,600-$16,500/month

A high-volume outbound shop can pay more than double what a low-volume blended center pays, and you will not know which end you fall on until Convoso sends the first invoice.

NICE CXone --- Enterprise at Enterprise Prices

NICE publishes their pricing more transparently than most enterprise platforms. Their voice-only tier starts at $94/seat, scaling to $249/seat for the Ultimate Suite with full AI automation.

Implementation runs $5,000-$30,000 depending on size. The one upside: NICE offers monthly billing, no long-term contract required.

Genesys Cloud CX --- Strong Platform, Sneaky Telecom

Genesys publishes clean per-seat tiers: $75 (CX 1), $115 (CX 2), $155 (CX 3), $240 (CX 4). But the telecom charges --- $0.009-$0.015/min inbound, $0.0119/min outbound --- add 20-40% to the total bill for high-volume centers.

Complex deployments can take 6-12 months and cost tens of thousands in professional services.

RingCentral RingCX --- Deceptive Stacking

RingCentral's pricing looks reasonable at $65/seat for RingCX. What they don't emphasize: you also need RingEX as a base account at $20-35/seat. The actual per-seat cost is $85-100/month minimum before add-ons.

Twilio Flex --- The Developer Money Pit

Twilio Flex's $150/seat named-user pricing looks competitive. But Flex is a development platform, not a turnkey dialer. Every queue, every routing rule, every UI element requires developer time to build and maintain.

The real cost nobody talks about:

• Implementation: $10,000-$50,000+ in professional services
• Developer cost to build and maintain: $100,000-$500,000 initial plus ongoing
• Minimum 2+ weeks deployment time
• Every change (new queue, bug fix, feature addition) requires engineering resources

Twilio Flex is the most expensive option here when you honestly account for engineering resources.

CallTools --- The Transparent Option

CallTools stands out for including unlimited inbound and outbound minutes in their seat price. $101.99/seat on a 12-month contract, $119.99 month-to-month. What you see is close to what you pay.

ReadyMode --- No-Contract Unlimited Outbound

ReadyMode (formerly XenCall) offers unlimited outbound calling with no contract required. Enterprise pricing for 50+ seats is custom, but Team tier runs $100-120/seat.

GoHighLevel --- Not a Call Center

GHL comes up in every pricing discussion because $297/month for unlimited users looks absurdly cheap. But it is a CRM and marketing platform, not a call center dialer. No predictive dialer, no ACD, no queue management, no agent monitoring. Not a serious option for 50-seat outbound operations.

The Master Comparison: 50 Seats, Annual Cost

The cheapest hosted option (ReadyMode at $60K/year) costs less than half what Twilio Flex runs at the high end ($286K/year). And that $60K floor is still $5,000/month before you add a single non-included feature.

The Hidden Cost Categories Nobody Puts on the Pricing Page

Across every hosted platform we researched, these costs show up after you sign the contract:

Per-Minute Telecom Fees

Most "per-seat" platforms charge voice minutes separately. At 330,000 minutes per month (50 agents, 8-hour shifts, 20 working days), telecom adds $3,300-$33,000/month depending on the platform and rate. Only CallTools and ReadyMode include unlimited outbound minutes in their seat price.

SMS and A2P Compliance

Per-message fees of $0.004-$0.015 per segment, plus carrier pass-through fees from T-Mobile ($0.0025/message) and Verizon ($0.004/message). Most platforms mark up carrier rates 50-200%. A2P 10DLC registration is a one-time $4-12 per brand, but the ongoing per-message costs add up fast at volume.

Workforce and Quality Management

WFM and QM are only included in premium tiers on Five9 (Optimum, $200+/seat), Genesys (CX 3, $155/seat), and NICE (Complete Suite, $209/seat). As add-ons, they run $30-$80/seat/month. At 50 seats, that is $1,500-$4,000/month for features that VICIdial handles with a $2-5/agent QueueMetrics license.

CRM Integration Fees

Most platforms charge $50-$200/month per integration. Five9's Salesforce connector reportedly costs $13,000+. Custom API access is often locked behind premium tiers.

Onboarding and Implementation

Ranges wildly by platform: CallTools and ReadyMode charge minimal to nothing. Five9 reportedly charges $5,000+. Genesys runs $5,000-$100,000 depending on complexity. Twilio Flex's implementation costs $10,000-$50,000+ in professional services alone --- and that is before you pay developers to actually build the thing.

The Auto-Renewal Trap

Five9 auto-renews for the same contract length (potentially another 36 months) unless you email their billing department 30 days before the renewal date. Industry-wide, 10-20% price increases at renewal are common. Early termination fees run 50-75% of remaining contract value.

Self-Hosted VICIdial: The Honest TCO

Now let's build the same kind of honest cost model for VICIdial. No pretending the software is "free" means the platform is free. Every dollar accounted for. For a more granular breakdown by operation size (10, 50, 200 agents), see our VICIdial cost analysis for 2026.

What VICIdial Actually Costs at 20, 50, 100, and 200 Seats

Architecture assumptions:

• Dedicated servers at Hetzner or OVH ($57-$100/server/month)
• SIP trunking via VoIP.ms (Premium route, $0.01/min outbound)
• Part-time contractor admin at $75/hour for smaller operations
• Full-time hire at 100+ seats
• ViciStack support at $75/month
• DNC scrubbing, caller ID reputation management, and DR included

For reference, here is what the 50-seat architecture looks like in practice --- three dedicated servers with clearly separated roles:

# 50-Seat VICIdial Cluster Architecture
#
# Server 1 (DB): MariaDB 10.11, Apache/PHP, admin web UI
# Hetzner AX42: AMD Ryzen 7 7700, 64GB RAM, 2x1TB NVMe
#
# Server 2 (Dialer): Asterisk 20 LTS, 25 agent sessions + 125 SIP trunks
# VoIP.ms primary carrier, Flowroute failover
#
# Server 3 (Dialer): Asterisk 20 LTS, 25 agent sessions + 125 SIP trunks
# Same carrier config, load balanced via the DB server
#
# All servers: Rocky Linux 9, VICIbox 11.x install
# Monitoring: Grafana + Prometheus node_exporter on each box
# Backups: nightly mysqldump to Backblaze B2 via rclone cron

Every server runs $57/month. That is $171/month for the entire cluster --- less than what Five9 charges for a single seat.

20 Agents --- Single All-in-One Server

50 Agents --- DB Server + 2 Dialers

100 Agents --- DB + 4 Dialers + Web Server

200 Agents --- Full Cluster Architecture

The Per-Agent Cost Curve

Something important happens in the VICIdial cost model that does not happen with hosted platforms: the per-agent cost is not linear.

The 100-agent bump is real and worth understanding. At 50 seats, you are using a part-time contractor for admin work. At 100 seats, you need a full-time hire --- and that full-time salary doesn't get cheaper because you have exactly 100 agents instead of 200. The admin cost per seat temporarily spikes from $30 to $83 before dropping back to $71 at 200 agents as that salary spreads across more seats.

Telecom, by contrast, stays flat per agent at every scale. Minutes are minutes. You cannot negotiate a lower per-minute rate by having more agents --- you just use more minutes.

The 3-Year TCO Comparison: Where the Real Money Shows Up

Short-term costs are one thing. But call center infrastructure is a multi-year decision. Here is what each platform costs over three years at 50 seats.

50 Agents --- 3-Year Head-to-Head

Self-hosted VICIdial saves $248,000 over three years compared to Five9 at 50 seats. That is two full-time hires. That is a compliance department. That is a year of marketing budget.

Even against Convoso --- the cheapest of the enterprise hosted platforms at an estimated $90/seat --- VICIdial saves $117,000 over three years. Enough to fund the sysadmin who runs it with money left over.

The Same Math at Other Scales

20 Agents --- 3-Year TCO

*Five9 requires a 50-seat minimum. A 20-agent shop cannot actually purchase Five9 Core. This comparison assumes you could --- the real-world alternative for small operations is something like ReadyMode ($60K-86K/3yr) or CallTools ($70K-81K/3yr).

At 20 agents, VICIdial still wins, but the margin is thinner. The admin cost per agent is relatively high ($37.50/agent) because you are still paying a contractor for 10 hours a month whether you have 15 agents or 25. The savings over Convoso drop to about $38,000 over three years --- real money, but not the six-figure gap you see at larger scale.

100 Agents --- 3-Year TCO

This is where things get interesting. At 100 agents, VICIdial is still cheaper than Five9, but the gap shrinks significantly. The full-time sysadmin hire ($8,333/month loaded) plus expanded compliance costs bring VICIdial closer to hosted pricing. And Convoso actually undercuts VICIdial at this scale if their $90/seat estimate holds.

The 100-agent range is the awkward middle ground. You are paying enterprise-grade admin costs but still at mid-market scale. If you are going to self-host at 100 agents, you need that sysadmin to be genuinely good --- someone who can tune MariaDB, manage carrier failover, and keep the cluster running at 99.9%+ uptime. A mediocre admin at this scale costs you more in downtime than the salary savings.

200 Agents --- 3-Year TCO

At 200 agents, the admin cost per seat drops back down as you spread two salaries across more seats. VICIdial costs less than Five9 but more than Convoso on a pure dollar basis.

But pure dollar cost is not the whole picture at this scale.

What the Numbers Don't Capture: Control, Flexibility, and Lock-In

Here is what does not show up in a TCO spreadsheet but matters enormously in practice:

Carrier Arbitrage

With VICIdial, you buy SIP trunking at wholesale rates. VoIP.ms charges $0.01/minute on premium routes. Flowroute charges $0.00833/minute. Telnyx starts at $0.002/minute for volume accounts.

Hosted platforms mark those same carrier rates up 2-5x and bundle them into your seat price or charge them as "telecom fees." You cannot shop around. You cannot switch carriers if your answer rates drop. You cannot negotiate volume discounts directly with the carrier.

With VICIdial, switching carriers or adding a failover route is a 5-minute config change in the admin panel --- set up a new carrier entry, point it at your SIP provider's endpoint, set the dial prefix and codec, and assign it to campaigns. No support tickets, no account rep approval, no contract amendments.

Over three years at 50 seats, telecom markup alone accounts for $20,000-$40,000 of the cost difference.

No Contract Lock-In

Five9 locks you into 36-month contracts with auto-renewal. Most hosted platforms require annual commitments with early termination fees of 50-75% of remaining contract value.

VICIdial has no contract. You own the servers. You own the data. You own the recordings. If you want to switch carriers tomorrow, you change a SIP trunk config and restart Asterisk. If you want to add 20 seats next week, you spin up another dialer server. If you want to shut down next month, you cancel the hosting and walk away.

That flexibility has a dollar value. It just doesn't fit in a spreadsheet.

Dialer Algorithm Control

VICIdial gives you direct control over predictive dialer ratios, hopper sizes, call timing, retry intervals, and every parameter that affects contact rate. Hosted platforms give you dropdown menus with preset options.

A 5% improvement in contact rate across 50 agents generating $200/sale is tens of thousands of dollars per month. Dropdown menus do not give you that.

Database-Level Reporting

VICIdial runs on MySQL/MariaDB. You can write any query you want against the live database, pipe data into Grafana or Metabase, and build custom dashboards without asking anyone's permission. Hosted platforms give you their reporting interface and a "custom reports" feature that usually does not do what you need.

When Hosted Wins (And When It Doesn't)

We are not going to pretend self-hosted VICIdial is the right answer for everyone. This is a business decision, not a technology religion.

Choose hosted if:

• Under 30 agents with no Linux expertise. ReadyMode at $5,000-$7,200/month or CallTools at $5,871-$6,771/month gives you a working dialer without the infrastructure headache. VICIdial at 15-20 agents costs $2,000-$2,800/month but requires ongoing technical management that may not be worth the savings.
• You need to scale unpredictably. Going from 20 to 200 agents next month is a phone call with a hosted provider. With VICIdial, it is a multi-day infrastructure project.
• Compliance certifications are non-negotiable. Five9 and NICE already have HIPAA, PCI-DSS, and SOC 2. Building that on self-hosted adds complexity and audit costs.
• You need omnichannel beyond voice and SMS. VICIdial handles calls, SMS, and email. Webchat, social messaging, and video in a unified agent interface? That is Genesys or NICE territory.

Choose self-hosted VICIdial if:

• 50+ agents with stable or growing volume. This is VICIdial's sweet spot. At 50 agents, you save $248,000 over three years versus Five9. Three servers, one part-time contractor, done.
• Outbound-heavy operations where contact rate drives revenue. Direct control over dialer ratios, hopper sizes, call timing, and retry intervals beats any hosted platform's dropdown menus.
• You want cost predictability. Hosted platforms raise prices 10-20% at renewal. VICIdial's costs are server hosting (predictable), telecom (market-rate), and admin (you set the salary). No surprise invoices, no account rep calling to "discuss your renewal pricing."
• Remote or multi-location agents. VICIdial's web-based agent interface works from any browser. No per-seat remote access fees. WebRTC softphone options (Zoiper, $42/seat one-time) give you browser-based calling without monthly per-agent charges.

The awkward middle (30-50 agents): Run the numbers for your specific operation. VICIdial usually wins on cost but the margin is thin enough that a bad admin hire can erase the savings.

The Bottom Line

Hosted dialers are not a scam. Five9, Convoso, NICE, and Genesys are real platforms that serve real call centers. If your operation fits their model, they work.

But "hosted is easier" is a marketing claim, not a financial analysis. When you add per-minute telecom fees, feature add-ons, CRM integration charges, implementation costs, and the compound effect of 10-20% annual price increases locked behind multi-year contracts, the "simplicity premium" runs $100,000-$250,000 over three years for a 50-seat operation.

Self-hosted VICIdial transfers that cost into control. You buy servers at market rate. You buy telecom at wholesale. You hire an admin at a salary you set. And you own every piece of your infrastructure --- no lock-in, no auto-renewal, no surprise invoices.

The math is clear. The decision is yours.
